Festive Season Fleet Planning: Securing Extra Vehicles Before the December Rush

Every year the same thing happens. Volumes climb from mid-November, Black Friday lands, and somewhere around the second week of December a business that thought it had enough vehicles discovers it doesn’t. By then the choice is narrow. You take whatever is left, at whatever rate is on offer, or your orders wait.

Peak season doesn’t have to work that way. The capacity you need in December is decided in October. Here is how to plan it properly.

Why December catches businesses out

The pressure comes from three directions at once.

Demand rises. Retail, e-commerce, food and beverage, and promotional stock all move more volume over the same few weeks. Black Friday on 27 November 2026 pulls a large share of that forward into late November.

Available days shrink. 16 December, Christmas Day, the Day of Goodwill and New Year’s Day fall in the same window. Many customers and suppliers close for the builders’ break, so deliveries get compressed into fewer working days.

Everyone is hiring at the same time. Your competitors, your suppliers and your customers are all short of vehicles in the same weeks. Rental fleets don’t grow in December. The vehicles get booked.

The result is that a business planning in early December is competing for whatever remains. A business planning in October gets to choose.

Step 1: Work out the gap, not the guess

Start with numbers rather than instinct. Pull last year’s delivery volumes for mid-November to mid-January and compare them with your normal monthly average. Then adjust for anything that has changed: new customers, a new product line, a bigger Black Friday campaign or a new branch.

Ask three questions:

  • How many extra loads per day do you expect at the peak, and on which days?
  • What kind of loads are they? Palletised, loose parcels, chilled, or bulky and awkward?
  • How long does the peak actually last? Is it two weeks or eight?

The last question matters most, because it decides how you hire.

Step 2: Match the hire term to the length of the peak

A common mistake is hiring day-by-day for a need that lasts six weeks. Daily hire is built for one-off jobs and short spikes. If you know a vehicle will be on the road from mid-November to mid-January, a monthly hire almost always works out cheaper and guarantees the vehicle is yours for the whole period.

A practical way to structure it:

  • Monthly hire for your baseline extra capacity, the vehicles you know you’ll need every day of the peak.
  • Weekly hire for the hardest-hit weeks, typically Black Friday week and the two weeks before Christmas.
  • Daily hire for the unpredictable top-up days you can’t forecast.

This layered approach gives you cover without paying peak daily rates for the whole season. Elite offers daily, weekly and monthly terms on the same fleet, so you can mix all three under one account.

Step 3: Choose vehicles for the job, not the default

Peak season is not the time to put the wrong vehicle on the wrong route. The right size depends on what you’re moving and where it’s going.

  • High-volume parcel and e-commerce deliveries: The 1 ton high-volume fibreglass van or a bakkie handles multi-drop urban routes, complexes and residential streets that larger trucks can’t get into easily.
  • Retail replenishment and palletised stock: 4 ton and 8 ton panel vans or curtain sides carry real volume while still fitting standard loading bays. Curtain sides speed up side-loading with a forklift.
  • Chilled and frozen goods: Food, beverages and pharmaceuticals spike over the holidays, and cold-chain capacity is often the first to run out. Book refrigerated trucks early. They range from 1 ton vans up to 8 ton trucks.
  • Bulk and long-haul stock transfers: Truck tractors with 12 m curtain side or interlink trailers move stock between DCs and regions before the rush starts.

The full fleet covers panel vans, curtain sides, drop sides, cranes, refrigeration, truck tractors and forklifts. If you’re unsure, describe the load and the route and let the branch recommend a size.

Step 4: Solve the driver problem early

A vehicle without a driver is a parked asset. Staff leave over the festive season, temps need vetting, and larger vehicles need drivers with the correct licence code.

Check who will be driving each extra vehicle before you book it. If you’re short of qualified drivers, Elite can supply drivers and crew on request. That’s worth arranging in October, not on 18 December.

Step 5: Remove the admin before it slows you down

Paperwork that takes two days in October takes two days in December too, only you won’t have two days then. Before the peak:

  • Open an account if you don’t already have one, so credit and documents are approved before you need a vehicle urgently.
  • Confirm insurance cover for the hired vehicles, either your own policy or comprehensive cover through the rental.
  • Arrange tracking, e-toll and traffic fine management so extra vehicles don’t create an admin backlog in January.
  • Ask about delivery and collection of the vehicles to your premises, so your team isn’t losing hours fetching them.

Your October-to-January countdown

WhenWhat to do
Mid-OctoberReview last year’s peak volumes and set this year’s capacity gap
Late OctoberDecide vehicle types and hire terms; request quotes
Early NovemberConfirm bookings, open or update your account, line up drivers
Mid-NovemberTake delivery of monthly-hire vehicles before Black Friday
27 NovemberBlack Friday: weekly top-up vehicles on the road
1–20 DecemberPeak delivery window; use daily hire for overflow only
Early–mid JanuaryReturn vehicles as volumes normalise; review what worked

Plan once, deliver all season

Peak season rewards businesses that treat capacity as a planning decision instead of a December emergency. Work out the gap, layer your hire terms, pick vehicles for the actual loads, and clear the admin before the rush. Do that and the busiest weeks of the year become the most profitable instead of the most stressful.

With more than 1,357 commercial vehicles across branches in the East Rand, West Rand, Centurion, Cape Town and Durban, Elite has the depth to cover seasonal demand. For flexible truck hire that scales with your peak, request a quote or call 0860 009 596.
